Rebuilding team confidence and table service in a hotel bar that had been considered for closure.
What I Walked Into
The bar had underperformed for years through multiple managers. Hotel leadership had considered closing it, but doing so would have put the property’s five-star status at risk. Staff had been managed punitively and had become fearful of serving guests.
Taking Responsibility for the Team
I told the team that mistakes made on shift were my responsibility. Problems would be handled by finding the root cause, not by punishing the person closest to them.
As confidence returned, I coached on the floor through live demonstration rather than classroom instruction. The standard was simple: every guest should leave happier than when they arrived.
Rebuilding Table Service
I increased staffing to match the size of the venue and introduced proactive table service. Guests could order more easily and more often, increasing order frequency and average check size.
Four Hours to Create Another Dining Room
During a sold-out evening at the hotel’s restaurant, demand exceeded the available dining space. With four hours’ notice, I turned the foyer into a pop-up fine-dining room. It became a recurring offering and an additional revenue stream.
